二。XX年工程经验及教训总结

今年算是真正接触中央空调，通过现场学习和实际管理收获挺大，也累积了一小部分经验拿出来分享一下。

首先末端安装要注意的一，图纸和现场结合，不能一味的按图施工，发现的问题及时和甲方及时沟通，避免返工。二，安装位置要和甲方商定，不能先安装在去和甲方沟通。在和施工队沟通，确保工程质量和进度。风机盘管安装吊丝固定尤为重要，这也是工程安全的保障。

三，管网安装，要注意管网布置，同程和异程在使用上如何区别使用，分不同环境以做到既节省材料，提高进度。有能达到目的。

四，冷凝水管安装注意坡度和排空口预留，避免气堵。

五，保温安装要用胶水粘严，不能露管露空，就能有效的避免夏季空调漏冷凝水。

六，机房安装要注意设备吊装就位，比如说主机吊装需要起重设备，如果第一次吊装位置不合理的话，到实际连接的时候需要再次吊装，人工挪动会很吃力并且误时误工，这样的话就会产生一笔不小的开支。X网位置的合理性和阀门阀件安装。

（1）回款心得

项目经理要及时向公司领导汇报现场甲方每个人对工程提出的意见还有对公司提出的的意见。然后公司及时处理以便及早解除对回款产生的隐患。

首先项目经理和主管经理对甲方的了解1。主管经理在不需要回款的情况下他是不再现场的而项目经理他每天都在现场。2回款的时候不管是甲方老总/财务经理/甲方项目经理任何一个环节出现问题都会影响回款速度和日期。

（2）甲方签字

1，早到多跑多问，硬等。（迟到一分钟）比如说你找一个政府部门的领导签字，你今天可能迟来了一会领导走了但是你耽误的可能就是一个礼拜甚至一个月。

三， 如何提高自己的工程专业能力

1在施工中多看，看材料在不同位置使用不同材料。2多看其他项目增加自己的视野。3多问，不懂的地方多问。4和技术人员沟通。互相多联系。

四， 对公司工程工作以及其他部门工作的意见和建议

1，工程部。公司需要找一个技术方面非常过硬的的人来全程服务/监督/和技术指导来对每一个工地进行跟踪，一旦碰到问题可以立即跑到现场进行指导和纠正。然后到最后对每一个工程出现的问题，和解决方法进行备案，一面在出现类似错误。

2，财务部门。我们公司现在是一月一对账，既然是一月一对账那么就要对清楚对准确，不能过一段时间了再翻出哪笔账不准确，这样的话换作谁也想不起来的。

3，采购部。

（1）【工期】公司工程利润不仅和价钱高低有关系还有有一个最主要的原因就是（工期），工期是天气原因或者是不可控制因素造成的话谁也没办法，如果每次发货都耽误一天或者两天的话，从工程开始到结束工期推迟半个月甚至一个月也不是没有可能的。

（2）【材料采购】采购部必须对每一个零部件采购有一个固定的质量达标的销售商达成必要的协议，不能说在一个地方买的同样部件今天发的货达标明天又发一批不达标，干工程最怕的就是返工，要把这种可控制返工因素降到零。（xx就因为这种原因返工了3次）

4【公司董事会】

（1）公司一年应该拿出一部分资金来组织工程部人员到一些成功项目/好的项目去参观学习。

（2）【项目经理的权限】1工程从开工起每一笔工程款都必须经过项目经理的帐再到包工头账上，这样的话对项目经理开展工作会更好一些，对工程管理也会更容易一些。

5。 如何规划自己的职业生涯
